When Vandebron, a green energy company, sold its charging accounts and cards to EV Company, an EV charging solutions provider, the stakes were high: 30,000 active drivers, complex employer–employee billing structures, and roaming partnerships across multiple networks. A single misstep, such as double-billing, service gaps, or forced card reissuance, could trigger mass churn and over €100,000 in operational costs.

As EV Company’s long-term strategic partner, Last Mile Solutions supported the transition to make it as smooth and efficient as possible for all parties and drivers involved. Last Mile Solutions fulfilled several critical roles during the transition: acting as bid advisor, providing technical and proposition-fit analysis, assessing data quality, and leading project execution.

Leveraging the Migration Delivery Framework and the experience of migrating 250,000+ assets (stations, accounts, and cards) over the past two years, we delivered a zero-disruption migration in four months. No new cards issued. No driver complaints. No revenue loss.

The challenge of migrating eMSP accounts

Migrating eMSP accounts between platforms is technically complex and operationally risky. Employer–employee account structures must transfer intact to preserve billing flows and cost allocation. Roaming partner handoffs require individual coordination with networks like Hubject and Gireve to avoid stranding drivers at chargers. Cut-over timing must prevent double-billing while maintaining 24/7 service availability, and product and tariff mapping demands precision to ensure drivers aren’t overcharged or undercharged after the switch.

Issuing 30,000 new cards would have cost over €150,000 and risked 10–15% customer churn during the transition period. The only viable path was a seamless behind-the-scenes migration that kept every driver’s experience unchanged.

Our role in e-mobility migrations: bid advisor, technical partner, project lead

As EV Company’s strategic partner, Last Mile Solutions took on multiple critical roles throughout the acquisition and migration process.

We started by assessing the business case and growth potential of the Vandebron portfolio to inform EV Company’s acquisition strategy and pricing structure. This bid advisory work ensured the deal made commercial sense before any technical work began.

Once the acquisition moved forward, our team mapped Vandebron’s platform functionalities and features to our platform capabilities, identifying which services could migrate seamlessly and which required alternative solutions. This technical fit analysis prevented surprises during execution and gave all stakeholders clarity on what the new environment would support.

In parallel, we conducted a comprehensive audit of customer data, products, and tariffs to ensure migration readiness. This data quality assurance work included validating account structures, checking for data completeness, and resolving inconsistencies before go-live. Without this preparation, even perfect execution would have failed due to corrupted or incomplete data.

Finally, we led end-to-end project execution using our proven Migration Delivery Framework, coordinating across EV Company, Vandebron, roaming partners, and internal operations teams to deliver the transition on time and without disruption.

Our migration strategy prioritized absolute continuity for drivers and zero revenue disruption for EV Company. Every decision was designed to make the transition invisible to end users while protecting the commercial relationship.

We migrated complex employer–employee hierarchies intact, preserving cost center allocations and billing relationships to prevent downstream errors. These structures are critical for fleet and business customers, where incorrect allocation can break internal accounting and damage trust.

Rather than force drivers to adopt new cards, we coordinated individually with major roaming networks to transfer roaming user IDs seamlessly. This avoided the €150,000+ cost and operational disruption of a mass card reissuance, and more importantly, it meant drivers never had to think about the migration at all.

For drivers already registered with EV Company through other channels, we defined clear rules to prevent duplicate accounts and double-billing scenarios. This overlap resolution protocol ensured a clean customer database from day one.

The final migration switch occurred during off-peak hours (02:00–04:00), with a tested rollback plan on standby. We established clear cut-off points at the start of the month to ensure clean billing cycles and prevent invoice confusion. This timing minimized risk while the dedicated project team remained available to address any issues immediately.

For services that could not be migrated to the new platform, we worked with EV Company to inform affected drivers in advance, managing expectations and providing alternative solutions where possible. Transparent communication prevented surprise and maintained trust throughout the transition.

Outcome: zero disruption, full continuity

All 30,000 accounts and charging cards were successfully migrated within four months. The migration achieved 100% uptime with almost no service interruptions during or after the switch. There were zero driver complaints, demonstrating that the transition was truly seamless from the end-user perspective.

Billing accuracy was maintained from day one with no unbilled sessions or revenue loss. All existing cards continued working through coordinated roaming network handoffs, eliminating the need for any card reissuance. The entire project was completed on time within the planned four-month window.
